The four sourcing models

Rule: test on A/B, scale on C/D. Never scale past ~30–50 orders/day while still on per-parcel dropship fulfillment.
Always demand DDP (Delivered Duty Paid) quotes — one landed number, supplier handles duties. A DDU quote means your CUSTOMER can get a surprise duty bill at the door: a guaranteed refund plus chargeback. Worked example (bulk, 800 units): unit $4.60 → duty at the HTS rate (~35% China buffer until quoted) ≈ $1.61 → sea freight ≈ $0.55 → 3PL receiving ≈ $0.25 → pick/pack/ship ≈ $4.20 → LANDED ≈ $11.21 per delivered order. The same unit as a single postal parcel can face a flat $80–200 duty — instantly fatal. That asymmetry is the whole 2026 game.
Vetting a supplier (before money moves)
- Compare at least 3 suppliers per product — quotes vary 30%+, and 3 quotes = leverage plus an instant backup.
- Verify: badge/years on platform, business license, manufacturer vs trading company, certifications WITH certificate numbers checked against the issuing body (fake PDFs are common).
- Live video factory tour — ask them to pan slowly across materials and workstations. Hesitation is a red flag.
- Sample order from your top 2 — test against a written spec sheet, and test the exact claim your ad will make.
- Lock terms in writing: price breaks, defect/DOA policy, 48-hour tracking-upload SLA, DDP landed cost, stock depth, their realistic ceiling in orders/day, branded packaging MOQ.
- Re-sample EVERY new batch once you scale. Batch-two quality drift is how winners become refund spirals.
Price far below every other quote · refuses video call · “unlimited stock” answers · new storefront with recycled photos · payment outside platform escrow · vague about shipping line · no defect policy · branded/patented products without authorization.
The supplier scorecard (update monthly)
Score each supplier 1–5 on: landed cost (DDP) · delivery days · tracking-upload speed · stock depth · scalability ceiling · defect rate · sample/batch quality · packaging condition · communication speed · defect policy honored in practice · backup availability. Move volume toward the best measured numbers, not the best promises.
The 3PL transition (how winners become businesses)
At roughly 100+ consistent orders/month: bulk order 2–4 weeks of inventory (no more — products die), freight to a US 3PL (ShipBob, ShipMonk, or your agent’s US warehouse), duty paid once at import. You now deliver in 1–4 days — a speed your China-direct copycats cannot match. Speed becomes your moat.
Three DDP quotes: CJ US-warehouse $9.00 landed / 4–6 days / ceiling ~60 orders-day; Zendrop $8.20 but China fast-line 10–12 days (rejected — delivery risk); HyperSKU $9.40 with branded packaging at 500 MOQ (noted for later). Samples ordered from the top two the same day as the GO — $31. The sizing complaint from Module 5 becomes the sample test: both go on three different-sized family members. CJ passes; primary = CJ, backup = HyperSKU. Total time: one afternoon.
