The Operator Toolkit — Templates, Checklists & Glossary (USA Dropshipping)

The Operator Toolkit — copy-ready templates, checklists, and the glossary. Knowledge freezes without tools: this appendix is the difference between finishing the system feeling smart and knowing exactly what to do today.

The one-page product brief (every candidate ends as one of these)

Fields: product/brandable name · buyer + pain (in their words) · main promise (one sentence) · why now · top 3 competitors + prices + angles · Amazon price floor · DDP landed cost / selling price / bundle AOV target · contribution margin → breakeven CPA → breakeven ROAS · top 3 hooks (one per hook type) · top 3 objections + answers · pre-mortem (3 sentences) · VERDICT: GO / GO-WITH-ANGLE / NO-GO + confidence A/B/C · test budget + kill rules.

Three COMPLETED briefs — so you see what a filled one looks like

Field ✅ GO: GlowCabinet motion-sensor lights ⚠ GO-WITH-ANGLE: AlignPro posture trainer ❌ NO-GO: self-stirring mug
Buyer + pain Renters/homeowners; dark closets, pantries — no wiring allowed Desk workers slouching; angle-gap: gamers & new mums Novelty buyers; no real pain
Amazon floor $18–35, no-name brands, weak angles → room exists $22–35 incumbents, 3.9★, office-angle only $14 branded with Prime → FAIL
Economics $29.95 / $8.10 DDP → margin $19.55 → ROAS 1.53 ✓ $34.95 / $9.00 → margin $23.24 → ROAS 1.50 ✓ (thin: bundle mandatory) Killed before economics
Top hook Before/after: pitch-black pantry lights up as the door opens POV: “you’re a gamer and your back is 60 years old”
Pre-mortem “Battery complaints spiked refunds” → USB-C rechargeable variant only “CPA $32 vs $23 margin” → duo bundle BEFORE test Collapsing trend (buying someone’s exit)
VERDICT GO · B · $120/day × 4 days GO-WITH-ANGLE · B NO-GO in 9 minutes, $0 spent

Note the pattern: the GO product is the SAFEST kind of first product — no body claims, no sizing, visible transformation, broad audience. Choose your first test from this category class.

Supplier outreach script (first contact — copy, edit brackets)

Copy-paste
Hi, I run a US e-commerce brand and I am evaluating suppliers for [PRODUCT]. Please quote: (1) unit price at 100/500/1,000 units, (2) DDP landed cost to US door including all duties under the product’s HS code (state the HS code you are using), (3) delivery days to US customers and which line, (4) your defect/DOA policy — who pays, photo process, credit or reship, (5) time from order to tracking number (we require under 48 hours), (6) current stock depth and your realistic ceiling in orders/day, (7) branded packaging MOQ and cost. We are ordering samples this week — share your sample price and any usage videos you own rights to.

Sample inspection checklist (score 1–5, in writing, same day it arrives)

  • Matches listing photos and spec sheet exactly (measure, weigh, count)
  • Does the EXACT thing your ad will claim — test the claim on camera (that footage becomes creative material)
  • Build quality after 20 uses
  • Packaging: would a customer photograph this box in anger or delight?
  • Sizing/fit against the complaint themes you mined
  • Verdict: approve / approve with conditions / reject — recorded in the supplier scorecard

Creative brief (for yourself or a UGC creator)

  • Product + one-sentence promise (from the brief)
  • Hook type + exact opening words
  • Scene list (5–8 clips) from photo-review mining
  • Must-say / must-NOT-say claims list
  • Format: 9:16 · 15–35s · captions on · cut every 1.5–2.5s · native look · no logo opening
  • Deliverables: raw clips + edited cut + written usage rights

Competitor teardown (30 minutes per serious competitor)

  • Store: price, ladder, shipping promise, guarantee, review authenticity
  • Ads: how many active, oldest start date, which angles OWNED — which audiences ignored
  • Comments: top 3 buy-signals, top 3 risk-signals, freshness
  • Their weakness I can own in one sentence: ______
  • Their strength I must neutralize: ______

The 13 execution mistakes (pin above your desk before every launch)

  3. Spending on ads before the sample arrived
  4. Skipping the Amazon price-floor check
  5. Computing margin without a refund allowance
  6. Paid traffic to a 6-second mobile page
  7. No FAQ answering the category’s top 1-star complaint
  8. Fake reviews
  9. Scaling while tracking-upload is unstable

  11. One supplier, no backup, at 40 orders/day
  12. Editing a winning ad set instead of duplicating
  13. Breaking your own written kill rule at 11pm because “it feels close”

Mini glossary (the terms that gate everything else)

Term Plain meaning
ROAS / breakeven ROAS Revenue ÷ ad cost / the ROAS at which you make $0 — below it every sale loses money
CPA / breakeven CPA Ad cost per customer / = contribution margin, the most you can pay without losing
Contribution margin Price − landed cost − fees − refund allowance
AOV Average order value — bundles exist to raise it
CTR / CPC / ATC Click rate (the hook’s report card) / cost per click / add-to-cart (the page’s report card)
Landed cost / DDP / DDU Product + shipping + DUTIES delivered / duty-paid quote (demand this) / duty-unpaid (customer gets the bill — never)
3PL / MOQ US warehouse that ships your bulk stock / minimum order quantity
WISMO / dispute ratio / rolling reserve “Where is my order?” / chargebacks ÷ orders (freeze at ~0.75–0.9%) / % of revenue the processor holds 90–180 days
Economic nexus / EIN / PRC State sales-tax trigger / US tax ID / Pakistani bank’s proof of legal foreign income
